Westrum named these culture types decades ago: pathological, bureaucratic, generative. DevOps research keeps confirming the link with retention and delivery. Data teams sit on the sharpest edge of it, because pipelines fail in public.

The screening change that worked at one client: describe the real culture in the interview. How the last incident actually went. Who overruled whom. What happens when the numbers in the board deck turn out wrong.

Candidates who need a generative culture opt out of a bureaucratic one before signing. That’s cheaper than losing them in month eleven, after the onboarding investment and with the hiring market as tight as it is.
