Producers without contracts ship schema changes blind, field the breakage complaints, and relitigate every change in meetings. Producers with contracts publish the change, versioned, with a deprecation window.
Consumers without contracts build on undocumented fields, break silently, and firefight at 8am. Consumers with contracts get notice, migrate on schedule, and trust the interface.
The starting point needs no tooling. Pick the 5 most-consumed tables, write down owner, schema and change policy, and enforce it in code review. The contract is the agreement; the platform can come later.
